In ไปกันเถอะ “let's go,” late กัน organizes the event around a shared participant set, while เถอะ turns that shared event into a hortative proposal. In เขากลับกันหมดแล้ว, the same กัน reports collective participation by “them”; it does not mean let's. The hortative reading arises from participant structure, clause type, and the outer final particle together.
This distinction matters because กัน is not, strictly speaking, a pure speech-act particle. It follows the predicate whose participants it organizes and can be reciprocal, cooperative, distributive, or collective. It is grouped here because the collective use frequently stands near the right edge of invitations and proposals, where English translates the whole construction as let's.
Late กัน supplies a shared participant set
With motion, eating, meeting, waiting, and similar activities, กัน commonly presents the active group as joint participants. The group can be overt or recoverable from the conversation.

The last example lacks overt เรา, yet the question selects a speaker-addressee group. English supplies we because its clause requires a subject; Thai lets กัน, the situation, and turn design identify the collective.
Collective, reciprocal, and cooperative readings
The verb determines what group participation can mean. Motion กลับกัน is collective, relation มองกัน is reciprocal, and ช่วยกันยก makes the group joint agents of a following task.
เด็ก ๆ วิ่งกลับห้องเรียนกันเมื่อฝนเริ่มตก

The children ran back to the classroom together when it began to rain. (neutral collective event)

Calling all three “hortative particles” would be wrong. Only a prospective shared event addressed to potential participants can become a let's proposal. The reciprocal reference page gives the basic contrasts, while the valency analysis shows how verb roles constrain the reading.
From collective event to hortative
Thai does not need one dedicated word corresponding to English let's. Speakers construct a shared future event, then use a question, suggestion predicate, or final particle to negotiate it.
ไปดูห้องจริงด้วยกันไหมคะ

Shall we go see the actual room together? (ordinary polite interrogative proposal, female speaker)
เริ่มประชุมกันเถอะครับ ทุกคนมาครบแล้ว

In the first, ไหมคะ overtly requests acceptance. In the second, เถอะครับ urges a course that the speaker treats as ready. In the third, ลอง...ดูสิ encourages experimentation, while ช่วยกัน makes the reasoning joint. The inclusive force belongs to each construction as a whole.
The same proposition in three stances
Each turn proposes beginning the meeting now.

The announcement presents the plan as settled. ดีไหมครับ opens a decision space. มา...กันเถอะครับ mobilizes the group toward immediate action. English may use we in the first and let's in the others, but Thai need not repeat เรา once the participant set is obvious.
Relationship still matters. กันเถอะ among friends is familiar and inclusive; กันเถอะครับ/ค่ะ adds polite status. In a formal hierarchy, a chair may prefer ขอให้เราเริ่มการประชุมกันได้แล้วครับ or an institutional announcement rather than a casual hortative.
Scope, placement, and internal arguments
กัน follows the predicate whose participant structure it changes. Objects and complements occupy the positions licensed by that predicate.
เราสองคนแบ่งค่าอาหารกันคนละครึ่งครับ

The two of us split the food bill, half each. (ordinary polite distributive statement, male speaker)

In คุยเรื่องงบประมาณกัน, the topic belongs to คุย, then กัน organizes the discussants. In ตรวจคำตอบให้กัน, ให้กัน makes group members reciprocal beneficiaries. English placement of together or each other does not license moving กัน before the relevant verb.
ด้วยกัน, กันเอง, and lexical กัน
ด้วยกัน explicitly highlights co-participation and is frequent with shared activities. กันเอง restricts interaction or responsibility to the group itself. Lexical กัน “block, prevent, reserve” is a different verb and can take an object.
เราเดินทางไปสนามบินด้วยกันค่ะ
rao doen thang pai sanambin duai kan kha
We're traveling to the airport together. (ordinary polite joint participation, female speaker)
เรื่องภายในทีมควรคุยกันเองก่อนครับ

The staff have reserved the area in front for ambulances. (formal-polite report; lexical verb กัน)
The last sentence has พื้นที่ as the object of lexical กัน. There is no plural-participant marker. Likewise, lexicalized เป็นกันเอง means “friendly, unceremonious” and should be learned as a whole expression; see เป็นกันเอง.

Collective กัน precedes material that shapes the proposed turn.

In กันก่อน, ก่อน sequences events rather than making the proposal polite. In กันดีกว่า, ดีกว่า evaluates this collective course against alternatives. In กันนะครับ, นะ seeks group alignment and ครับ adds male politeness. A stack is an ordered instruction for participation and response, not extra decoration.
What intonation changes
A rising กันไหม leaves acceptance genuinely open. A warm lengthened กันนะ can build solidarity; clipped stress may sound like pressure to conform. Falling กันเถอะ closes deliberation and mobilizes action, while a playful contour can make it an invitation rather than a command. In third-person reports, unstressed กัน simply integrates collective or reciprocal participation.
RTGS kan shows none of these contours. Intonation changes the force of a proposal, but it cannot turn เขากลับกันแล้ว into inclusive “let's go”: participant reference still controls that interpretation.
Natural multi-turn dialogue
Four colleagues are deciding whether to continue a late meeting.
ยังเหลืออีกสามหัวข้อ จะคุยต่อกันไหมคะ

No line mechanically repeats “we” or “you.” The group remains active across turns, and กัน preserves collective participation while the outer endings negotiate the next step.
Common Mistakes
1. Translating every กัน as “let's”
❌ แขกกลับกันหมดแล้ว แปลว่าเราไปกันเถอะ
Incorrect interpretation—the overt third-person subject makes this a collective report, not a hortative.
